When we initially talk about AI taking jobs, the conversation is usually centered around junior and entry-level roles. In Salesforce, more admin tasks can be automated, developers can generate code in seconds, and experienced consultants can complete more work that might once have been handed to a junior employee.
All in all, senior Salesforce professionals have generally appeared safer in the AI era. Architects provide judgment, consultants manage difficult conversations, and managers handle people and priorities. These roles are hugely dependent on experience, context, and accountability. You could even say soft skills, too. All things that AI can’t really reproduce (just yet). But this doesn’t mean that senior professionals are fully protected.
AI does not need to replace senior Salesforce professionals completely to reduce demand for them. If AI helps one architect or consultant complete more work, consultancies may be able to deliver projects with smaller teams. That person may become more productive, but there may also be fewer roles overall.
This is the risk we’ll explore in this article. As Salesforce projects become more complex and AI opens the door to more delivery capacity, could senior pros become more important while the number of roles available to them begins to shrink?
Why Senior Salesforce Roles Look Relatively Safe
For now, senior Salesforce pros have some genuine reasons to feel more secure than those at the beginning of their careers.
It’s no secret that Salesforce environments are becoming more complicated. Companies are dealing with multiple clouds, external platforms, large volumes of data, and growing pressure to introduce AI without creating even more tech debt. It’s potentially more important than ever that there’s someone on your team who understands how all those pieces fit together.
This is reflected in the current market – demand for technical architects rose by 27%, while demand for solution architects increased by 21%, according to 10K’s latest ecosystem analysis.
Our 2026 SF Ben Architect Survey also found that 39.8% of respondents had noticed an increase in demand for their skills, compared with 27% who had seen a decrease. At the same time, 57% agreed that Salesforce is becoming increasingly complex to work with.
Growing complexity means good architecture is vital. You still need someone with a good understanding of what risks can be accepted, how its systems connect, and what compromises have already been made.
Sarah Kelleher, CEO of Nebula Consulting, believes AI can already speed up some parts of Salesforce delivery, particularly on smaller and less complex projects.
However, she sees a clear limit when projects involve larger systems, difficult dependencies, and decisions that rely on years of experience.
“We’re already seeing some functions being sped up hugely, particularly on smaller or less complex projects,” Sarah explained. “Areas like project management, documentation and some build tasks can be supported with AI tooling, sometimes in place of a full additional resource.
“However, on larger or more complex projects, there is still a growing need for that bigger-picture architectural thinking that cannot be replaced by AI. Understanding the intricate nuances of how systems connect and work in reality, not just in practice, is something you only get from experience. There is a wealth of deep knowledge that lives within the Salesforce ecosystem that you won’t find in documentation or help pages.”
AI may mitigate some key tasks, but it won’t automatically understand the full history of a business, or the political reality behind certain decisions. This acts as the strongest argument for senior professionals remaining relatively safe, as the value of understanding how Salesforce works inside a particular business is huge.
However, this only proves that senior expertise is still valuable, but does not mean companies will continue needing the same number of senior people…
AI Does Not Need to Replace You to Reduce Headcount
The big risk for senior Salesforce professionals may not be direct replacement. But it could be that AI allows fewer people to deliver the same amount of work.
This is already starting to affect how consultancies think about projects. Many firms have traditionally priced work around the number of people involved and the time required to deliver it. But if AI speeds up documentation, meeting summaries, code generation and so on, those billable hours begin to disappear.
Consultancies, for example, provide one of the clearest signs of how this could play out, because their business models are closely tied to project staffing and billable time.
Sarah believes this creates a difficult commercial problem for consulting firms, saying:
“Consultancies who are used to pricing projects based on people’s time are having to re-evaluate how they deliver services. AI tooling, such as coding assistants, document creation, meeting summaries etc., all speed up delivery, which means fewer ‘people hours’ that you can charge on a project. But these tools also cost money.
“So it puts services businesses in a difficult situation: they’re spending more money on technology, but can charge customers less for the same output.”
However, I don’t think this automatically means more mass redundancies. Based on the conversations I’ve had on this, consultancies could move toward fixed-fee or value-based pricing, charge separately for technology costs, or allow consultancies to work across more projects at once. But all of those options still point towards a different delivery model, one where smaller teams are expected to achieve more.
Milissa Holland, Managing Director of AI and Data at Cloud for Good, sees this as an opportunity to rethink consulting rather than simply cut jobs.
In her view, AI could move the profession away from large teams built around execution and towards smaller groups focused on judgment and strategy.
“The pyramid model may evolve into something more dynamic, more expert-led, and more human-centered,” Milissa said. “If AI can accelerate research, synthesis, documentation, testing, code generation, and project coordination, consulting teams can become leaner while creating more space for creativity, mentorship, and strategic judgment.
“The opportunity is not simply to reduce capacity; it is to redesign talent models around higher-order contribution.”
That is the more positive interpretation – senior consultants could spend less time producing documents and managing basic delivery tasks, and more time solving difficult business problems.
But “leaner” teams still means fewer people in some cases. A consultancy may keep its most experienced architects and consultants while reducing the number of supporting roles around them. Over time, that could also create another problem to consider: if junior and mid-level professionals are given fewer opportunities to complete foundational project work, where will the next generation of senior professionals come from?
Independent Salesforce Consultant and Architect Andrew Fawcett believes companies will ultimately use AI productivity in different ways depending on their priorities.
He said: “Smart businesses would also look at that from a point of view saying, is this an opportunity to actually grow the business as opposed to just save some money? My honest opinion is, if you’re in a growth mode, use it to grow. If you’re in a cost-reduction mode, then yeah, use it to do that.”
That may be the uncomfortable reality. AI can make senior Salesforce professionals more productive without making them safer. The same gains could be used to take on more projects, or to deliver the existing workload with fewer people.
Smaller Salesforce Teams Could Create Bigger Problems
Smaller teams may seem more efficient for some businesses on paper, but there is a danger that AI will just push more responsibility onto fewer people. This is fairly relevant in the Salesforce ecosystem, where many teams are already operating with limited support.
The 2026 SF Ben Admin Survey found that 42.8% of respondents work in admin-only teams, while 19.4% are the only person in their Salesforce team. Meanwhile, 58.6% believe, like architects, that Salesforce is more complex than ever, and more than half feel too much is already expected of admins.
Adding AI to this could help some teams move faster, but speed is not always the same as having capacity. An architect may be able to review more code, a consultant may produce documentation more quickly, and an internal team may be able to release more changes. But testing, governance, adoption, and support still need to happen somewhere.
Andrew believes this is where some of the productivity argument becomes too simplistic, saying: “You’ve got more code throughput than ever before. So you need more governance and more overview of that and control of that. I think senior developers and architects can focus more on crafting and maintaining that.
“The more throughput means more attention on higher-order individuals that can see the bigger picture, not less.”
His point is that AI may remove some of the more repetitive work for senior pros, but the broader responsibilities don’t just disappear. In fact, more code and configuration could actually create more work around review, security, and tech debt.
Andrew compared this to putting a Formula 1 engine into a car from the 1970s. The engine may make the car faster, but the rest of it was not designed to handle that speed. In the same way, a business may be able to produce Salesforce changes quicker without having the testing processes, release capacity, or internal teams required to absorb them.
“Just because you’re using AI doesn’t mean to say that every part of the muscle of your business can accommodate that output,” Andrew detailed.
“Every single layer of efficiency you put in the software development lifecycle rarely, if at all, is going to escape the laws of physics, which is: does the rest of the pipeline support that?”
There’s also huge risk in removing too much human knowledge from a team. AI-generated code still becomes part of the company’s Salesforce estate, and you still need someone who understands how it works and what happens when it fails.
Andrew acknowledged that some businesses will reduce headcount, particularly when cutting costs is the main priority. But he warned against removing the very people capable of checking whether the automation is working properly.
“If there’s obviously AI doing a lot of automation, and there’s certain individuals doing things that the automation removes, then who’s checking the inputs and the outputs to that AI automation once they’re gone?” Andrew queried.
“Just don’t lose everybody that knows what to do about that particular thing you’re automating, because somebody’s got to keep an eye on the ball.”
Seniority Alone Will Not Be Enough
Even if senior Salesforce roles remain harder to replace, experience on its own may not be enough to protect someone’s career. AI is becoming more capable of producing work that once helped distinguish experienced pros. While the output may not always be correct, it doesn’t reduce the value of simply knowing where to find information or how to complete familiar tasks.
So what can senior pros contribute beyond the output itself? Milissa believes consulting is already moving away from selling effort and access to knowledge, and towards something much harder to automate, which is judgment.
“For decades, firms have created value through scarce ability, analytical capacity, implementation talent, benchmarks, and frameworks. AI changes that equation by making many of those capabilities more accessible,” Milissa said.
“But rather than diminishing consulting, it creates a chance to move the profession up the value stack from effort and knowledge access to judgment, imagination, trust, and courage.”
That shift sounds positive, but it also raises the bar somewhat. Milissa argues that as execution becomes faster, choosing the right problem becomes more important than completing the work quickly.
“The most valuable consultant may become the one who helps leaders ask the question that changes the trajectory. As execution gets faster, problem choice becomes everything.
“Clients will need advisors who can pressure-test assumptions, surface new possibilities, and translate ambiguity into purposeful action.”
For senior Salesforce professionals, that means becoming valuable across more than the platform itself. Industry knowledge, business strategy, data, integrations, security, change management, and stakeholder trust all become more important. The strongest professionals will be those who can explain not only how something should be built, but whether it should be built at all.
Andrew made a similar point from a technical perspective – AI may understand Salesforce documentation and reference material, but it does not automatically understand how to connect new technology to a particular business.
“What they’re going to not have is how to actually connect the value of those new features together in a way that changes a business,” Andrew explained.
“As an architect, there are the laws of physics about software delivery and software architecture that you have in your head as an experienced architect. That allows you to see past all of the, ‘We’ll go off and do it this way, we’ll go off and do it that way,’ and be that person in the room that says, ‘No, this is how we do software development. Let’s think about the applicability of this technology.’”
That is likely to become the dividing line. Senior professionals who use AI to strengthen their judgment may become more valuable. Those whose experience mainly allows them to complete routine work more quickly may find that much of their advantage is disappearing
Final Thoughts
So, are senior Salesforce pros really safe from AI? Like anyone, it’s going to come down to how well they adapt.
AI may lead to smaller teams as more low-hanging tasks become automated, but that doesn’t necessarily mean better outcomes. Experience, judgment, and business understanding remain difficult to replace.
Salesforce talks a lot about keeping a “human in the loop”, and that feels as relevant as ever. AI will change what senior Salesforce professionals do, but those who learn to work alongside it may become even more valuable.
